the last guy wrote out changes per game, seems fun so i'll do that

Smash 64: swap Jigglypuff for Mewtwo and call it good

Melee: iirc Sakurai said something about how there could have been more distinct characters instead of clones, but the roster would have been smaller. i'd just have made the other call. drop Dr. Mario, Pichu, Young Link, Roy, and Falco, then debut Pit and Dedede a game earlier. Ganondorf can stay cause I'm biased in favor of Zelda content, but maybe give him his own moveset

Brawl: i wouldn't touch this one too much, it did a good job especially for the time. add Midna instead of the other Young Link, add on Krystal and debut Ridley, maintain the previous changes, and it's even closer to my ideal roster than it already was.

WiiU/3DS: oh boy, where to start. this one was my least favorite batch of newcomers, if i'm being honest. i'd keep Megaman, Little Mac, Palutena, and Bayonetta (partly to aggravate the conspiracy theorists pffff), then wipe the rest of the newcomers. Bring in Inkling and K Rool earlier; add Genesect for some gen 5 rep; add Viridi and Medusa for extra banter in Palutena's Guidance; Marx or Bandana Dee for some Kirby love; both Ghirahim and Skull Kid to feed my Zelda favoritism; rep Fossil Fighters, Golden Sun, and Advance Wars to get some new IPs in the mix; Black Mage to throw the Final Fantasy people a bone; and cap it off with Porky because Earthbound deserves better than it gets

Ultimate: with all the previous changes i've pretty much already got my ideal roster, but there's still a few i would want that didn't exist yet. swap Incineroar for one of the quadrupedal Lycanroc forms, throw in an Octoling, Mipha or Revali to keep the Zelda train rolling, drop chrom to move Byleth onto the base roster, and put a Deltarune character on the Fighter's Pass in their place. Lastly, drop Sephiroth for Geno

I’d prioritize 1st party newcomers over 3rd party.

I’m clearly not here to make that dlc money with my picks. But I’ll own up to the fact that I’m a Nintendo snob and Smash is somewhat of an “All Star Game” for Nintendo’s present and history in my eyes

I would personally like to see a game with Ultimate's roster bumped up to a total of 100 characters. First up, I'm splitting up the teams, so Squirtle, Ivysaur, Charizard, Pyra, and Mythra are separate characters now. With that, there's room for 11 newcomers, and my choices are:
  • Waluigi (The first newcomer revealed. Intended to draw hype in the initial trailer)
  • Vaati (Kind of a surprise, but good for representing a severely underrated entry in the series)
  • Porky (Uses his mech from EarthBound's final boss battle, but obviously still references his appearance in Mother 3)
  • Captain Syrup
  • Knuckles
  • Lip (All of the other nine playable fairies from Panel de Pon are available as her alternate costumes. It should be noted that this game has more than 8 costumes for some characters, as well as DLC costumes for some. Not just the Miis anymore!)
  • Octoling (Inkling Echo. Same standards, different specials, all based on Splatoon 2 instead of 1. The main Splatoon 3 references will be limited to a stage, music, and possibly an item or assist)
  • Sir Arthur
  • Gardevoir (I want there to be at least one playable Pokemon from each generation)
  • Gothitelle (Gardevoir Echo)
  • Kamek
Afterwards, I'd obviously make some DLC. My choices in there are:
Fighter's Pass 1:
  • Geno (Mainly a hype pick for the fans. I do like him, but not as much as most people seem to)
  • Kris (From Deltarune. Their moveset is pretty much the same as the one they have in the Rivals of Aether workshop)
  • Dimitiri (From Darkstalkers. Yes, he brings Midnight Bliss with him as a Final Smash...get ready for an official Bowsette cameo)
  • Dr. Eggman
  • Sirfetch'd
Fighter's Pass 2:
  • Conker (He's likely gonna be a lot like in Smash Remix)
  • Sora (He only brings the necessary Disney content: Donald and Goofy are in his Final Smash, and Mickey and Yen Sid cameo on the stage. Music from the Disney worlds is included, but none of the actual Disney songs like Let it Go or He's a Pirate will be used)
  • Viridi
  • Mike Jones
  • Space Invaders (Based on their appearance in Space Invaders: Get Even)
Finally, as bonus characters, if you purchase all of the characters in Fighter's Pass 1, you unlock Master Hand. And if you purchase everyone in the second, you unlock Crazy Hand. This finalizes the game at 112 characters. Is this reasonable? No. Do I care? No. But this is my personal ideal Smash game.

This finalizes the game at 112 characters. Is this reasonable? No. Do I care? No. But this is my personal ideal Smash game.

Dimitri with that final smash will take too long to develop and giving each smash character a 3D female version of it

I hate fighting game characters in Smash. They always have the same 3 gimmicks and are not fun to fight against. Wow, I got up/d tilted at ledge at 60 and died, guess I deserve to die at 60 when I struggle to even land moves because of their insane frame data. Oh look, They need A-moves to combo, but if I shield, I risk getting poked or my shield breaking. sure they have counterplay, doesn‘t mean I like it.

Being half-unique but still borrowing a ton from a base character isn't something I'm fond of, so I would've just thrown in the previous Link to make up for the updated one.

I will probably do the full series revision stuff other people have been doing (even though it's not the point of the thread), but that'll take ages to do, so here's a post that's actually just about altering SSBU's newcomer cast and all that nonsense.

All of the new Echo Fighters would be cut and... not replaced with any new ones, and the "Echo" branding would not exist. Instead, all that time spent on making them would be spent on making Dark Pit just a tad bit more immediately distinguishable from Pit, to the point of being more among the lines like a Melee clone than just two differences between the two angels.

On a sorta-similar-but-not-really note, while Squirtle, Ivysaur, and Charizard would obviously be back (because thread mandates), they would be standalone fighters, with no trainer controlling them.

Anyways, as for actual newcomers...

(Kinda) cut Simon for Dixie Kong
Emphasis on "kinda" here. Simon's not getting cut altogether, just getting reserved for DLC. Dixie's getting prioritized for the main game just because a major Nintendo character really shouldn't have to wait for DLC, especially when she's already a little overdue as is. Would be incredibly neat to have her and K. Rool show up in the same presentation though. :p

Cut Isabelle for Tom Nook
Basically just Isabelle's moveset, but Nook uses it instead. Nook's been around for much longer than Isabelle has, thus being the mascot before she was, and even ever since Isabelle showed up, Nook's still a mascot of his series anyways. Nook is, simply put, more important than Isabelle, and thus deserves to be in SSB more. Isabelle would still be an Assist Trophy, doing what she did in SSB4.

(Kinda) cut Incineroar for Toad
Toad would basically be the last Nintendo all-star not in SSB, since we already have Dixie, and honestly, you can't have a proper "Super Smash Bros. Ultimate" without all of the all-stars. In other words, the base roster ended up being a small handful of characters that tied up the loose ends of extremely major Nintendo characters + Inkling and Tom Nook. And speaking of the base roster being done...

Cut Piranha Plant for Incineroar
Yep, Incineroar's the "early purchase" DLC character now. I didn't want to completely cut Incineroar, Piranha Plant was absolutely getting the boot anyways, and since Incineroar definitely would not be received well for a normal DLC fighter, the big cat joins at this point.

As for the Fighter Pass itself, it's Steve, Bandana Dee, Hero, Simon, and Waluigi, in that order. Steve becomes the Game Awards 2018 reveal, Hero and Spring Man are the E3 2019 reveals, Simon becomes the September 4th 2019 direct reveal, and Waluigi ends things off by being the January 16th 2020 direct reveal.

Steve, Hero, and Simon are from three super huge third party series, and pretty much wraps up said list of super huge third party series.

Bandana Dee's a popular pick while balancing out the pass more so that it isn't just third parties + Waluigi.

As for Waluigi, he's basically the last super popular pick, and I can't think of any better way to end the game off, or even end it off on a really good note, except maybe if I swapped Steve and Waluigi around.

Also, just because I feel like it needs to be said, since Waluigi would be added as DLC, his Assist Trophy wouldn't be a thing.

Nah, there wouldn't be a second pass if I had a say. The roster is already too large, honestly, and at that point, pretty much all of the loose ends have been tied up well enough. In fact, I only really did this single pass because I knew for sure Nintendo would insist upon one pass. They would probably want another one, but at least I could see the possibility of them being content with one DLC pass. No DLC passes at all? Nah, they would not accept that. I might at some point do an alternate take on the DLC that has a second pass, but for now, what you see is what you get.

TL; DR version:
No new Echoes at all, Dark Pit gets reworked ever so slightly, Echo branding doesn't exist.
Squirtle, Ivysaur, and Charizard are solo, no trainer tethering them together.
Inkling, Ridley, Toad, Tom Nook, Dixie Kong, and King K. Rool are base roster newcomers.
Incineroar is the "early bonus" character.

Smash 64
Jigglypuff can go. I'd say Mewtwo should replace them but idk if it would be feasible since Puff recycled assets from Kirby, but let's just roll with that for now

Melee
Icies get the boot and Ganondorf has a unique moveset. Wario replaces Jigglypuff, since Sakurai said he'd add Wario if he could add one more character. Not sure how I'd handle clones since I like some of them (Falco, Pichu, Roy) but not others (Young Link, Mario). I'd probably replace Dr. Mario with a more creative clone.

Brawl
ZSS and R.O.B would get the boot in favor of Isaac and Midna. I honestly don't know where Sakurai got the idea to include ZSS, she's fun to play as but I don't think she makes the most sense. Midna is a popular Zelda character who was relevant at the time, so that was her best chance to get in. Also, Toon Link gets replaced with Dixie Kong (semi-clone of Diddy). Some characters wouldn't make the cut from Melee unfortunately (Probably same as vanilla Brawl). I don't know if I'd keep Pokemon Trainer or not, leaning towards keeping him. Also I think Snake and Sonic are the perfect third-party lineup for this game so I'd keep both of them.

Wii Fit Trainer would likely be low priority. I'd probably replace her with Bandana Dee since he'd be relelvant at the time. Otherwise I'd change very little, but since Dr. Mario doesn't exist in this timeline, Alph is promoted to an Echo instead of him.
As far as DLC goes I'd keep everyone except Corrin, who would instantly get booted in favor of a different promotional Nintendo character - not sure who, just not Corrin.

Ultimate
Everyone is here! As far as base game newcomers go, I'd probably keep most of them except for Incineroar who would be replaced with Decidueye.
The bonus character would likely be Geno instead of Piranha Plant - this one is more unrealistic than the others, but it's purely hypothetical anyway. I'd keep the rest of the DLC as is and the final character would be Phoenix Wright.

Hex D. Jess Hex D. Jess Sakurai wanted both a female and Metroid newcomer and added Zero Suit Samus. He's done stuff like token options(it's not really any different in the end like "New Pokemon from latest game" etc. They fit a particular state, instead of being about who the character is.

That said, I'm not going to say it was a great choice or anything like that. Interestingly, she's the base that was used for Bayonetta, so Bayonetta probably couldn't be creatable without her in the first place. Ironically Corrin and Cloud both used Ike as bases. As for any such Nintendo character, you could just go with Lyn, a very popular FE character.

Worth noting that obviously for your intentions, the Bonus Character is definitely not the same criteria Sakurai is using(cause otherwise it'd have to be an iconic mook like Shy Guy or something. Geno isn't a mook, but a major player in SMRPG. If you weren't aware, PP is a unique character ala ones like Duck Hunt or R.O.B. who was added because they weren't a major player in any game or a heroic character in any way. So not necessarily a villain, just an antagonist by design. He also noted that PP was quite iconic. Not that it should change what you'd prefer either. With all the copyright stuff and licensing for SMRPG alone for music, a bonus character... actually works. Worth noting that obviously for your intentions, the Bonus Character is definitely not the same criteria Sakurai is using(cause otherwise it'd have to be an iconic mook like Shy Guy or something. Geno isn't a mook, but a major player in SMRPG. If you weren't aware, PP is a unique character ala ones like Duck Hunt or R.O.B. who was added because they weren't a major player in any game or a heroic character in any way. So not necessarily a villain, just an antagonist by design. He also noted that PP was quite iconic. Not that it should change what you'd prefer either. With all the copyright stuff and licensing for SMRPG alone for music, a bonus character... actually works. I was playing very fast and loose with the rules since this is purely hypothetical, so of course it doesn't completely line up with the actual logic behind the choices Sakurai himself made.
As far as Corrin goes, I do agree with Sakurai's reasoning for picking him, since including a character from a new game makes a lot of sense and all that. I just don't think Corrin was the right choice. I'm probably just biased because I really didn't like Fates, but I'm not sure who I would've added instead. I was thinking maybe Elma from Xenoblade X, but I took the Wii U's failure into consideration and decided it'd be best to just leave that spot open for now.
I can see why Geno doesn't fit as the bonus character though. I might alter that.

In hindsight, I’m not strongly opposed to any of the newcomers, so I’ll do this in the perspective of late 2015/early2016.

Changes for Base Game and Bonus DLC:

Reasons:
With the unique base fighters, the only one I can see replacing is Incinoroar. Inkling showcases the newest major Nintendo franchise, and the ballot more or less makes Ridley and K. Rool essential at this point. Simon gives a third party character who was requested. For Isabelle, Animal Crossing was a major franchise, and Isabelle was used to heavily market the franchise at the time (she was also in MK8). For the promotional pokemon, I probably only have access to starters, and I feel that Incinoroar and Decidueye would have designs appropriate for the game. I honestly don’t have a preference, and I’ll just say keep Incinoroar.
With echoes, I’d try to squeeze in Alph after he missed the cut last time, and it would probably be most feasible to leave out Ken since Chrom was requested, and the others are more or less alts who were able to make the CSS in terms of development time.
For the bonus DLC, Piranha Plant was a clever and quirky addition, but I don’t think that I could imagine adding it (Tbh, I don’t think I would’ve ever also come up with Mr. Game & Watch, Wii Fit Trainer, and maybe R.O.B. and Duck Hunt Duo). Instead, this character would either be from an obscure game like Isaac or Andy, or it would be Waluigi due to being a big request. I decided to go with Isaac in this case.
For the Fighter Passes, it was Nintendo’s decision, and I’m not strongly opposed to any of them, but if I was in charge of DLC also, I’d probably would’ve come up with Tails, Monster Hunter, and Heihachi before Joker, Terry, and Kazuya. Also, I probably would replace Sephiroth with Tidus if possible for personal bias. For the other DLC, Hero and Steve are main characters of two of the biggest franchises, and Banjo-Kazooie were more or less the Ridley/K. Rool of DLC, Min Min and Pyra/Mythra highlight games that came out during development, and Byleth advertised a new game (They were a good addition, and their only issue is that they were the eighth Fire Emblem fighter). Even though Spring Man and Rex would be considered, the ARMS developer made a request, and system limitations got in the way of Rex. Sora was the ballot winner, so I’d keep him.

Also, this thread is good to look at for anyone interested in creating their own rosters for each game.

The three characters that come to mind are: Mike Jones from Startropics whose default is his ST1 attire and the alt is his ST2 incarnation, Captain Syrup who would bring only Wario Land content, and Geno who would be listed separately with his own series symbol and music.
