Mine was sucessful because it was more of a tag team. The first person from each team would fight eachother and then the winner would fight the next person on the other team. You could try it if you want.

kicking people out is unfair, there's nothing wrong with waiting a little... and doesn't this thing start in like a week anyway?

There's actually an easy solution to this. If you can't get enough people for the bracket you want, use "byes" to fill the empty spots. You can still have a 16-team tournament. You would have 4 or 5 Byes.
